Cafe Racer Garage

90-day revenue more than doubled once the store could see itself clearly.

Cafe Racer Garage had a 220,000-subscriber YouTube audience and real product-market demand. What it didn't have was a store built to convert that attention. Phase 01 fixed the data, restarted paid growth, and segmented retention, then let revenue follow.

Cafe Racer Garage came in with the hard part already built: founder Dan's credibility, real product-market demand, and a loyal builder audience of more than 220,000 YouTube subscribers. The problem wasn't awareness. It was leakage between that attention and store revenue.

Where it started

The initial Shopify audit found most active products missing useful tags, several variants missing SKUs, unused themes still installed, no active lifecycle email system, and Klaviyo flows sitting in draft instead of driving revenue. CRG had demand. Too much of the business was still running from memory and disconnected tools.

Fixing the data before touching the ads

We audited the full catalog and executed the cleanup directly in Shopify: filled 88 blank active product types, corrected 348 blank image alt texts, and added missing SKUs. The final active-catalog audit came back clean across every category we'd flagged going in.

That mattered because the store needed to be operable before it could be optimized. Cleaner data made every downstream decision, segmentation, reporting, ad targeting, actually trustworthy.

Restarting paid growth with measurement

The Meta account had been dormant, so the restart began with verification and attribution rather than spend. By the latest 30-day window, Meta was live and measurable at a 3.1x tracked purchase ROAS, and the bigger win was that paid traffic became a feedback loop showing exactly which products created demand and where users dropped off.

CRG didn't need random ad campaigns or a random redesign. It needed a connected system: measure the store, clean the data, restart traffic, and segment buyers. Phase 02 scales from a foundation that now exists.
